Week 1 gave us the map. Today we walk the streets.

We're going deeper into how All South actually runs — process by process, step by step — so we can build your Business Brain this week and have it live for you before our next session.

By the end of today, we'll know exactly what goes into the Brain first, and you'll have a clear picture of what Week 3 looks like when you see it for the first time.

• Framing for today: "I'm going to ask about specific processes. Every detail I get today goes into your Brain."

We map the knowledge layer — what's documented, what lives in people's heads, and what the Brain needs to know first.

• SOP Inventory — What's written down and where? What's missing?
• Knowledge gaps — What's in your head that isn't documented yet?
• Document storage — What lives on the server, what needs to move there?

We go deeper on how revenue actually moves through the business — the first 24 hours of a new lead, the quoting process, and the gap left by the decommissioned retention system.

• Lead intake — Step by step, person by person, from first contact to quote request.
• Quoting process — How long, who's involved, what the package looks like.
• Retention gap — Map how the old system worked, design what replaces it.

We identify your top automation priority — the one thing, if taken off your plate this month, would give you the most relief. This becomes the Week 4 build target.

• Email triage — 30–50 emails before 9 AM, auto-categorized and summarized
• Phone call transcription — lightweight, without Otter's aggressiveness
• Retention touchpoint — automated outreach when the inspection reminder goes away
• Field crew photo reminder — automatic follow-up when uploads are missing
• Daily brief — morning snapshot of the board, overdue items, priorities
